CHALLENGE
Challenge
In 2014, Microsoft was a stagnating giant, trapped in its own historical success. The culture was defined by “know-it-alls”—brilliant individuals more focused on outshining their peers and protecting siloed territory than inventing the future. Internal competition was high, collaboration was low, and bureaucracy was quietly killing innovation. The company had completely missed the mobile revolution, and its market value was flatlining at around $300 billion. They didn’t have a product problem; they had a cultural status-quo problem.
“The agriculture industry is a key part of the solution to combatting climate change,” says Roger Batkin, AGCO's Senior Vice President, General Counsel, Chief ESG Officer, and Corporate Secretary. “We’re committed to delivering smart, sustainable solutions to empower our farmer customers and promote more environmentally responsible agricultural practices worldwide.”
The Solution
When Satya Nadella took the helm, he didn’t issue a massive restructuring plan or launch an advertising blitz. He chose to change the way 100,000+ employees thought about their work.
- Flipped the script on expertise: He declared that Microsoft would shift from a culture of “know-it-alls” to a culture of “learn-it-alls,” making curiosity and active learning the new baseline.
- Dismantled the hunger games: He abolished the toxic “stack ranking” performance system that forced managers to rate employees against each other, replacing it with an incentive structure that explicitly rewarded teamwork and cross-boundary collaboration.
- Re-engineered the management tier: Managers were retrained to stop acting as top-down dictators and start acting as growth-mindset coaches using a new, portable behavioral framework: Model, Coach, Care.
- Gamified collaborative innovation: The company established the world’s largest private Hackathon, tearing down departmental walls and allowing anyone to pitch, build, and patent raw ideas outside their day-to-day job description.
“We are helping AGCO work toward fulfilling its decarbonization commitments,” says Klaus Hannon, Partner at Execor. “The only way companies can truly reduce carbon emissions is by understanding exactly where those emissions originate and being able to track them accurately. We're helping AGCO build that foundation—enabling unprecedented granularity in its carbon baseline and empowering the company to prioritize the most impactful and cost-effective decarbonization strategies.”
The Outcome
By transforming the corporate mindset from defending the past to exploring the possible, the results spoke for themselves:
- Massive enterprise value: Microsoft’s market capitalization surged past $1 trillion and continued upward to rival the world’s most valuable tech firms.
- Explosive commercial growth: Annual cash production and product adoption reached historic levels, successfully establishing Microsoft Azure as a dominant global cloud engine.
- Cultural alignment: Internal metrics shifted entirely—making shared peer contributions, psychological learning safety, and a steady stream of collaborative patent filings the core indicators of a successful executive career.
“This successful transformation lays the groundwork for our long-term enterprise and market position."
